Acting as Fractional Operational Leadership for an International D2C Brand

Client
Premium Beauty and Wellness D2C Brand · Scaling Internationally · UK / European / US Fulfilment

Senior operational leadership visual combining fulfilment, international logistics and strategy — boardroom meets operations.

The Situation

A rapidly scaling international D2C brand was managing multiple parallel operational challenges across the UK, Europe and US.

Key projects — including a stalled US launch, major transport inefficiencies, platform migration and fulfilment redesign — had accumulated without clear operational ownership.

The leadership team needed senior operational support capable of connecting strategy, delivery and commercial decision-making across the business.

What We Did

  • Began with a multi-part operational diagnostic across transport, fulfilment and international infrastructure

  • Took ownership of the stalled US fulfilment launch and brought it live within eight weeks

  • Embedded as fractional operational leadership across multiple concurrent transformation projects

  • Led workstreams including freight benchmarking, Shopify migration, FDA compliance resolution, S&OP design and returns redesign

  • Worked directly across COO and CFO priorities as operational focus evolved

Results

The engagement delivered:

  • Approximately £488k of annualised carriage savings identified and prioritised

  • US fulfilment operations live and operating BAU within four months

  • Shopify migration delivered against a fixed external deadline with no post-launch remediation

  • Operational ownership successfully transitioned from COO to CFO sponsorship mid-engagement

Beyond the Numbers

The work moved the business from a collection of disconnected operational projects into a coordinated transformation programme.

Rather than creating dependency on external support, the engagement focused on building operational capability and clearer decision-making inside the existing leadership structure.
